Short-form video howfinding tomorrow!

We are running another experiment to get things off the ground in an AsiaPac time zone. We’ve known for a long time that the time for our regular Friday campfire call tends to make it hard on our friends in Asia, Australia, and across the Pacific. The Friday Campfire call is the highlight of my week, a chance to connect and cross-pollinate with other Possibilitarians to share creative inspirations, ideas, and projects. It’s a loosely-structured, interactive, conversational video chat where we talk about the possibilities we are exploring, things we are reading and thinking about, and ideas we are working on. My friend Claire Summerer [ https://substack.com/redirect/06b965d4-bf24-4002-829a-6687d76ca8fc?j=eyJ1IjoiNzRiZXZxIn0.26TDO4Ygo5l69NnkPzr2Ax0IIjv-K5IWcmNJKcK8PLY ], based in Sydney, has stepped up to host a weekly campfire call at a more AsiaPac-friendly time. I first met Claire when she invited me on a speaking tour of Australia. She has a background in leadership development, coaching, and facilitation, and she’s a bright, warm, and friendly presence. I think she will make a great host. The first call will take place Friday 1 May at 9am AEST, 11am NZST or 7am SGT. For those of us on the other side of the Pacific, that works out to the evening before, Thursday April 30, at 4:00 pm Pacific, or 7 pm Eastern. Claire is going to be hosting a weekly call at this time for the next three months as a test. If enough people show up we may keep it going. The past six weeks have been some of the most alive the school has ever had. Project Neo, howfinding almost every week, campfire calls, the open house. For the past six weeks I’ve hosted a session nearly every weekday, and I’ve loved every one. Everything is going so well that I don’t want to stop doing any of it. At the same time, I’m slowly becoming aware that I won’t be able to sustain this pace for the long haul. The question I’m sitting with isn’t whether to continue. It’s what to continue, and in what form, and at what rhythm. And I don’t think I should figure that out alone. Here’s what I know. The sessions are generating something real. Our project sprints hold a space where people can explore with freedom and joy, and truly find themselves. Howfinding is producing some of the most interesting conversations I’ve had in years, and I’m learning a ton. The campfire keeps finding new people and surprising me. Here’s what I don’t know. Which of these things actually need me to run them? Which could run differently, for example, co-facilitated, member-led, rotated? What’s the right tempo for a community that’s meant to last?... Anna My evolution timeline: from self- to co- to con. (am I a con?) Noticing: Shifts in the world and in myself. After years focused on self-leadership and self-help, I moved toward co-presence, co-regulation, co-operation. Now I feel pulled upstream again: containers, conditions, connective tissue, infrastructure design. Wondering: Where it will take me. It feels like an adventure. Maybe it’s time to trade some dopamine for oxytocin and serotonin. Working on: Some diagnostic and exploration tools — fun, dopamine-rich, still embedded in my older working identity. But my heart beats faster when I think about my new thing: Places of Belonging. Gaby Noticing: How many of us have been shaped by our education and workplaces into thought silos. Communities like this one let you break out of predefined boxes and navigate previously unexplored territory. Wondering: If AI is the structure and humans are the chaos — both necessary to solve problems that seemed unsurmountable before. Working on: Learning to code with AI. Building a decision support app for my island that covers the full lifecycle of car ownership. Linda Noticing: How energizing it is to learn what others are working on. The conversations here feed my own project in ways I didn’t anticipate. Wondering: Whether I’ll have the discipline to actually improve my drawing. Hand-eye coordination doesn’t come easy. Working on: Sound & Vision — a project that maps 750 of my favorite songs across time and geography to reveal the underlying structure of personal taste. Three tracks running in parallel: listening through music theory, thinking through data visualization and Python, seeing through drawing in the WSJ hedcut style. Michelle What I want to bring into the world are experiences that help people come more fully alive in relationship with technology, with themselves, and with each other. Noticing: Working with AI has increased my confidence and my capacity for connection. What started as a way to build a personal operating system for my own complex life has become something larger: a way of rebuilding trust with myself, rebuilding community, supporting my creative process without apology. It’s burning jobs. This feels sudden. But it’s a predictable consequence of economic revolution: a pattern that has been unfolding for 12,000 years. This is our third. Every economic revolution follows the same arc. A new form of work creates new opportunities that pull people in, and then over time the work is optimized, automated, and the work drains away. The first compression: the farm. Not just a job lost. A whole world dissolved. The auction in the yard. The grain elevator, the school, the county fair, gone in sequence, like dominoes. After every compression the work still gets done, and it’s more productive and profitable than ever. But most of the people are no longer required. The second compression: the factory. Thousands of jobs disappear in a single announcement. Workers waking at 5am for years with nowhere to go, the equipment left in place because it cost too much to remove. The corporation is the coordination layer, made up of meetings and memos and management and process, and it has been quietly contracting since the 1980s. Restructuring. Globalization. Automation. With each round the structure deteriorated. Corporate work was already compromised. AI is just the accelerant. The compression of corporate work shows up in office vacancy rates, hollowed-out downtowns, empty hotels. An ecology collapsing. When you take the farmer out of the farm, the worker out of the factory, the office worker out of the org chart, the world doesn’t just change. It ends. Daily rhythm, purpose, sense of place. None of it survives. Some don’t make it through. The purpose of a multinational corporation is to generate profits at scale. Everything else is window dressing. The shape of corporate work required conformance to a regime. A hierarchy with a precise pecking order, insulated from the community around it, held in place with rituals: the performance review, the all-hands, the strategy offsite. The purpose of a multinational corporation is to generate profits at scale. Everything else is window dressing. Technology has always disrupted work. But this compression is structurally different. It’s not automating tasks within the corporate layer. It’s dissolving the coordination layer itself. Even coding, the work of building the technology, is being displaced. Denial is one response. Keep presenting the title to a world that no longer needs it. The other response is to return to a way of working that’s older than history, that’s all around you, that never disappeared. The work the corporation forgot. The practice economy is what keeps a community running. It’s knitted together through relationships, reputation, and service. It’s the most resilient form of work in human history, compressed by every economic revolution. It always comes back. While the office towers were going up, floor by floor, the barbershop, the family restaurant, and the dry cleaner kept doing the daily work of the community. Too small, too local, too human to show up in labor statistics. The economists stopped counting them. They kept working. This is the original economy. Older than agriculture, older than the written word. People weaving their lives and work into a meaningful whole, where everyone has a role. The therapist. The architect. The lawyer. The chef. The shape of every practice is the same: personal relationships, service, meaningful value exchange, and reputation as the only currency that matters. The practice economy is self-correcting in a way the corporate world actively prevented. A bad plumber gets a bad reputation. The feedback loop is short and personal. You don’t need HR, compliance, or a customer service department. You know your customers by name. They know you. The corporate form broke that mechanism on purpose. Distance is what enables extraction. When you insert enough layers between the person doing the work and the person receiving it, you can optimize the transaction without living with the consequence. In the practice economy, it’s much harder to outrun or evade consequences. Corporate work is collapsing. The compression is real, and it’s not reversible. The picture on the other side is genuinely different. Work that doesn’t require flying across the country to sit in a room with people you’ll never see again. Value that doesn’t depend on planned obsolescence or manipulative marketing. Work that doesn’t destroy the environment or generate mountains of waste. Reputation that compounds rather than resets every two years when the org restructures. Less extraction because the feedback loops are short. Less waste because craft work is high-value, low-throughput. Less manipulation because you know your customers by name, and they know you. We’ve navigated compressions before, and there are things we can do to mitigate the pain. The New Deal put displaced people to work building roads, bridges, national parks. Our infrastructure is crumbling. We could do that again. Universal healthcare would remove a major source of anxiety for anyone trying to build something small. You wouldn’t need a corporate job just to keep your family insured. And we can regulate platforms like Airbnb, Uber, and DoorDash to reduce lock-in, so people can bring their customers and their reputation with them when they switch. We already do this with medical records. Your doctor doesn’t own your chart. The same principle applies to your reviews, your ratings, your customer relationships. Practices create reputation. That reputation should be portable. What to do now. The practice economy will welcome you. But it will also ask you questions that corporate life never did: what do you contribute to your community, why does it matter, and who pays for it? That question isn’t punishment. It’s a return. What you can do for others is what counts. The most important skill in the practice economy is learning how to create a customer. It took me three years to figure that out. I’d spent my career in the newspaper business, and when that industry compressed, I had to take what I knew and find a way to make it work without an organization to support me. The job that’s ending is the one you already hate anyway. The job where someone else decides what you work on, who you work with, whether you’re valuable, when you have to show up and when you can leave. I have a friend who runs a local newspaper. One man, all by himself. He’s been doing it for forty years. He goes to the community meetings, knows the gossip, knows the neighborhood the way only someone who’s been showing up for four decades can. He regularly scoops the major media. He knows his customers. His customers know him. They read, they subscribe, they buy ads, they write stories, they send him story ideas, they send other people his way. He makes sure that city hall hears their stories. And when they die, he writes their obituaries. What you already have is where you start. Your skills, your knowledge, the relationships you’ve built, the problems you’ve already solved. The things people already come to you for before you figure out how to charge for them. A conversation. Then another. Then a transaction. Then a relationship. That’s how you create a customer. You won’t replace your corporate salary on day one, or year one. But you’re not starting from zero. Keep your day job as long as you can. The benefits are real. But it’s not the destination. It’s the funding mechanism. Build your practice on the side, conversation by conversation, until it can stand on its own. The job that’s ending is the one you already hate anyway. The job where someone else decides what you work on, who you work with, whether you’re valuable, when you have to show up and when you can leave. The job that pays the bills but takes something from you every day you show up. What comes after is yours. This is the work we do every day at the School of the Possible. The artist in me sees the world as a visual gestalt. Everything connects to everything else in my mind, so for me, it’s much easier to formulate pictures and maps than to put things into sequence. Writing is harder because it requires lining things up, putting them in order, arranging them from first to last. Do you struggle to get your thoughts on paper? Do you get lost and tangled up in your own arguments? Do you want your writing to feel less rambling, more focused, more direct, more clear, more alive? It’s a particular struggle for visual thinkers, because when we look at a topic, there are so many possible starting points, and there’s no single clear path through it. Each path forks and divides in interesting ways. Sometimes they go nowhere or run into dead ends, or they double back into loops and crisscross each other, until the sequence gets lost in all the wandering, tangled up like an out-of-control fishing line. Is this you? Do you struggle to get your thoughts on paper? Do you get lost and tangled up in your own arguments? Do you want your writing to feel less rambling, more focused, more direct, more clear, more alive? Luckily for you and me, there’s a tool for that. It’s not the outline, by the way. I was taught to make outlines as a way to plan my writing. Maybe you learned that too. Publishers want outlines. They want tables of contents. I tried to write them. They didn’t help. My friend Jole [ https://substack.com/@jolebuccellati ] has a name for dense, hedged, academic, difficult to parse writing. She calls it “PhD writing.” The outline is PhD writing’s natural habitat. The outline’s hierarchy — Roman numerals, sub-points, nested indentation — creates an illusion of organization that conceals fuzzy thinking and incoherent structure. That illusion of depth can appeal to a visual thinker, because it seems like it adds depth to the thinking, but all it really does is bury the sequence in a cluster of hierarchies. Only the most dedicated reader will slog through this kind of crap. The outline is the bureaucracy of writing. Like any bureaucracy, it makes it easy to hide from accountability. And it’s not only the hierarchy that makes outlines into bogs where writers get lost. It’s the language. Outlines are peppered with single words and phrases that don’t show how each idea connects to what comes before or after it. The outline is the bureaucracy of writing. Like any bureaucracy, it makes it easy to hide from accountability. The beat sheet. The beat sheet comes from a completely different tradition: Hollywood. The word “beat” itself traces back to Stanislavski. His accent was so thick that when he said “bit,” his students heard “beat,” and the mispronunciation became a term of art. The film industry formalized the beat sheet out of necessity. Hollywood runs on stories. When a studio is spending millions of dollars and coordinating hundreds of people, getting the story right matters a lot. Everyone needs to agree on what they’re making before one person picks up a camera. Producers and executives don’t have time to read the full script. A beat sheet is a simple document that tells the story of an entire film in a couple of pages. It tells you whether the story works. It reveals the weak links that might break the chain of the story. Before a single scene is shot. A beat sheet is not a hierarchy. It’s flat: a numbered list of complete sentences. No hierarchy, no sub-points, no Roman numerals. Just a sequence. Each beat is a claim, a turn, or a structural move. One job per beat. The flat structure is not a limitation. It’s the whole point. It leaves you nowhere to hide. The complete sentences force you to articulate how each beat — each scene in the movie, each question or claim in your logical argument, each step in the learning process — connects to what comes before and what comes after. The beat that fails to bridge from the one before it to the one after it stands out immediately. You can see the gap. This is also how readers actually experience a text. People don’t read in hierarchies. Not if they don’t have to. They read sequentially. A beat sheet moves the way reading moves. The longer the text, the more valuable the beat sheet becomes. A 500-word post can survive without one. A 5,000-word essay cannot. A book cannot. The beat sheet is what keeps you from getting lost in your own argument. A strong beat sheet grabs you with the first beat and doesn’t let go, carrying you forward until it reaches a conclusion that feels earned and complete. That’s what you’re building toward. How to write a beat sheet. The first beat has a job to do: It has to grab your reader’s attention and pull them in in. To write your first beat, think about what you want your piece of writing to do. Why would anyone care? What question do you want to answer? What mystery do you want to explore? What is genuinely intriguing or arresting about what you want to say? What problem do you want to solve, what promise do you want to make? That’s your first beat. The natural inclination is to keep writing at that point, and if you’re pulled in yourself, sometimes you want to keep writing. That’s fine. If you’re feeling that pull, go with the flow. It’s probably good material. Follow that path until you get lost, or stuck. Now go back to that first beat and ask yourself what destination you have in mind. Where do you want your story to go? If you start with a question, you probably want to end with an answer and a next step. If you start with a mystery, you want to resolve it. Start with a promise and you had better keep it. That destination is your last beat. Get your first and last beats in place and you have a container for everything in between. Now build the middle. From the first beat to the last, forge your story step by step. Each beat forms a bridge between the previous beat to the next one. That’s the only job it has. Every single beat must earn its place and do real work. The test for any individual beat is this: could you lift it out and place it somewhere else in the sequence without breaking the logic? If the answer is yes, the bridge isn’t built yet. A beat that fits exactly where it is and could not fit anywhere else is doing its job. If a beat is trying to do two things, split it. If two beats are doing the same thing, merge them. One job per beat. That’s the whole discipline. Beat work is iterative. The sheet you build before writing is a hypothesis, not a blueprint. Writing one beat often reveals that the next one needs to change. Sometimes it asks too much, a bridge too far. Sometimes it doesn’t quite get you to the other side. Sometimes it belongs somewhere else in the sequence. That’s not failure. That’s the process working correctly. Expect it. When the writing stops working, when you’re three thousand words in and you’ve lost the thread, return to your beat sheet. The problem is almost always visible there. A beat trying to do two jobs. A bridge that was never built. A sequence that made sense at the start and no longer does. The beat sheet doesn’t just plan the writing. It shows the thinking. I didn’t learn this from Hollywood. I encountered it in a work of philosophy: Paul Feyerabend’s Against Method. Feyerabend turned his table of contents into a logical argument. Reading down the chapter titles in sequence, the case was already being made. No prose required. When I saw that table of contents, something clicked. I’ve used the method ever since. I try to answer but it’s not easy to articulate. I needed it. I needed it for me. I needed the type of workplace that’s foundational to the kind of work I do. A space for creative work that is not just a solitary studio, but a shared space where others are also working on creative projects. For shorthand, let’s call it a lab. I talk about creative energy a lot. Maybe too much. But I keep coming back to it because every time I try to describe what the school is actually for, I end up here. Creative energy is a specific kind of energy that produces novelty. Outcomes that weren’t predictable from the starting conditions. I don’t mean that as a metaphor. I mean it as a description of a real force in the world, as real as gravity, something with a signature you can recognize, something that can be created or destroyed. This force has been studied in a dozen fields and viewed from as many angles. Biologists studying evolution, physicists studying complexity, economists studying cities, ecologists studying ecosystems. They have all arrived at the same description independently. Generates structure from disorder. Compounds with each iteration. Lives at the edge between order and chaos. Can be cultivated. Can be destroyed. When people using entirely different methods in entirely different domains keep finding the same thing, that’s not coincidence. It’s a signal that they’ve found something real. I’ve come to believe that creative energy isn’t something you manufacture. It’s something you create conditions for. Less like a factory, more like a garden. You need variety: contact between unlike elements. You need density: enough proximity that those elements actually meet. And you need permeability: a system that stays open, that keeps admitting new difference, because without that inflow of new people and ideas, the variety slowly collapses and the whole thing stops working. All three conditions are necessary. But by themselves they are not sufficient. And they can fail in predictable ways. Too much structure and you suppress the variation that generates novelty. Too little and nothing accumulates. Close the system to new people, new ideas, new friction, and you get a community that’s increasingly good at agreeing with itself. People have been trying to build creativity environments for a long time. Labs, studios, incubators, intentional neighborhoods, research institutes. The record is not encouraging. Most of them fail. Not for mysterious reasons. For the same ones, over and over. A smaller number work, and the ones that work share a structure. Diversity and density held over time. A purpose broad enough to let people bring their actual work. A design that keeps admitting new variety. And crucially, separation from the day job, from the pressure to perform, enough open space to let the creative work actually happen. What’s strange is that we’ve had this knowledge for decades. The structural barriers and failure patterns are well documented. The gap isn’t theoretical. It’s operational. No one has figured out how to make the practice reliably teachable. I don’t have a solution yet. But I like the idea of turning what seems like magic — intuitive, tacit, embodied creative practices — into recipes: Reliably repeatable, documented moves that provide a scaffolding to help people build creative capacity. I’ve done it in various ways before, with Gamestorming and visual frameworks, and now I want to do it in a more comprehensive way with the lab. What I have at the moment is a working theory and an experiment running in parallel. The theory is about what it takes to create a lab and the experiment is a working lab. The theory is this: Creative energy requires variety, interaction, and permeability; it is sustained by holding the tension between order and chaos; and it is eroded by resolving that tension in either direction, or by closing the system off. The work — the actual day-to-day work of sustaining a lab — is the work of holding all three conditions simultaneously over time. That work is the part no one has mapped yet. The School of the Possible is where I’m trying to figure that out. Not necessarily as a model to scale. As a place to work the question in practice and see what’s actually true. If you haven’t noticed, I’ve been gone for a couple of months, on a kind of retreat. It’s been more than two years since I started the School of the Possible, and I wanted to take some time to reflect on what I’m doing and how it’s going. I’m just back from a month in Mexico. How was it? Something like this: I won’t bury the lead. I have two big announcements today. One, the next six-week project Studio begins on Wednesday, March 4th. That’s less than two weeks away. Two, the price for new members is about to go up, WAY up. If you’re already a member, this won’t affect you at all. But if you’ve been thinking about joining, you might want to join now. The price will never get better than today, and today’s price has a shelf life: two weeks. For more details, read on. The magic of art school. My goal for the school hasn’t changed. I want to recreate the magic I felt when I first went to art school, to cultivate and maintain a community of creative individuals who meet regularly and egg each other on, and have all kinds of fun, doing interesting off-the-wall experiments, and perpetrating crimes against monotony. The good news is that I feel that I have achieved that goal. And that’s thanks to you. And here we get to the reason for the price change, and to explain that I need to reference the work of Robin Dunbar, a primatologist who started out studying monkeys and learned a lot about what how human groups function, and what causes them to have cohesion, and to feel like a real community. It turns out there are optimal sizes for human groups. The main glue that holds a group together, unsurprisingly, is quality time. There are only so many real, authentic, meaningful relationships that any one person can sustain at a time. And the maximum size for the kind of group I want to create, a third space, where people know and trust each other and feel safe, is about 150. Once a group like this grows larger than 150 people, it starts to get crappier. It starts to enshittify. It starts needing things like formal roles, hierarchy, bureaucracy, all the stuff that makes groups impersonal and bureaucratic, and frankly, less fun. I don’t want any of that. What’s the point of a creative community that’s too big to know? It defeats the purpose. A community of creative friends needs to stay small, intimate, human. Friendly. Safe. So, the circus is nearly full. The barn door is about to close. I’m not actually going to close the door to new members. I’m still too much of an entrepreneur for that. I believe in the law of supply and demand. So I just decided the ticket price is about to go up. Way up. From $30 a month to $100 a month. That should slow our growth quite nicely. As I said, if you’re already a member, this won’t affect you. Nothing will change. And if you join in the next couple weeks, you will lock in that $30 a month rate forever. For the life of the school anyway. The goal is to keep us under that Dunbar number. And if, in spite of the higher price, we keep growing, I’ll keep raising the price, with a goal of stabilizing us at around 150 members. One of my favorite things about Substack is that when you raise the price for new subscribers, existing subscribers aren’t affected. I love that, and it’s one of the affordances that gave me this idea as a way to manage growth. So if you’re already a member, these price changes won’t affect you at all. You won’t even notice. And if you join the next couple of weeks, this won’t affect you either. I’m keeping the door open for a little while because I have a feeling that some of you are on the fence. You’ve thought about joining us. Yeah, I’m talking to you. You’re thinking about it, aren’t you? Maybe all you need is this little nudge to say, yeah, I actually do want to get in, and I don’t want to pay a thousand dollars a year. So, now’s your chance. All you have to do is click the button. When I ask people what they love most about our community the answer is almost always that it has to do with the quality of the people. And I agree. That quality is special to me, and I don’t want to compromise it. It’s the core of the magic. And like all magic, it’s very difficult to define and not easy to replicate. You are you, and you are magical all on your own. And when we get together as a group, it’s even more magical. Something special happens when your friends are also friends with each other, and somehow, together, we have bottled that magic that I felt when I first went to art school. That magic is precious to me, and I want to honor it. One more thing: After all that talk about money, I want to say that I don’t want money to be a barrier to anybody. We woke up in 2026 and we live in the Matrix now, don’t we? An age of machines. They are not going away, and we will need to learn how to live and create with the machines. They will be doing more and more of the work of running society, and the better acquainted we can get with them, the more control and influence we will have in this new world. Huge spaces and worlds of possibility are opening up for creators like us. Whether you’re already working with AI or not, the door is open.
